How Research Labs Actually Buy Software (And How to Sell to Them)
Selling to research labs is not like enterprise SaaS. The rules are different.
In enterprise SaaS, you find the economic buyer, align with IT security, negotiate a contract, and close. At a research lab, the economic buyer might be a professor who just returned from a six-month sabbatical in Germany, the money might be sitting in a federal grant account that expires in four months, and “IT security” often means one person managing 200 MATLAB licenses who has no bandwidth for vendor conversations.
If you're a founder targeting academic research labs, you're going to waste months until you understand how money actually moves through these institutions. Here is what took longer to learn than it should have.
The PI is the entire buying committee
At most R1 universities, the Principal Investigator is simultaneously the economic buyer, the technical evaluator, the end user, and the department sponsor. There is no procurement committee. There is no VP of Research Tools. There is a professor who runs their lab like a small business on federal grants, and if they decide they want your software, they can usually make it happen within a week.
This is good news if you reach the right PI with the right timing. It is bad news if you are emailing department chairs hoping for a top-down mandate — universities do not work that way. Buy-in has to be earned from both ends of the lab hierarchy: the grad students who will actually use the tool, and the PI who controls the budget. Miss either one and the deal dies quietly. Labs where the PI is enthusiastic but students resist will cancel after six weeks. Labs where students love it but the PI never fully committed will not renew.
Where the money actually lives
This is the part that trips up most founders. Research labs do not have a software budget in the way a SaaS company does. The money exists in distinct pockets, each with its own timeline and paperwork requirements.

PI discretionary funds are the fastest path to a first dollar. These are small allocations — often $2,000 to $5,000 annually — from indirect cost returns that universities distribute back to faculty. The PI can spend these on almost anything without a purchase order or admin review. If your annual contract is under $2,500, this is often the path of least resistance.
Startup packages are a one-time tranche that universities provide to newly hired faculty to establish their labs: equipment, HPC allocations, compute credits, software licenses. Junior faculty who joined in the last two or three years often have remaining startup funds and significant motivation to build out lab infrastructure.
NSF and NIH operating grants are the largest source of lab spending, but they move slowly. A PI can allocate software costs under “Other Direct Costs” — typically under supplies, materials, or professional services — but ideally this appears in the original proposal. Adding it mid-grant is possible as a minor rebudget. Under NSF policy, rebudgets under 25% of total direct cost do not require agency approval; NIH has similar flexibility. The unlock: provide ready-to-submit budget justification language. If you hand a PI a blank page and say “explain what you need it for,” the deal stalls. If you hand them a paragraph of draft text — the deal moves.
Consortium pricing is the unlock most founders miss entirely.
If two or three labs in the same department are independently interested, approach the department chair with a departmental subscription. You move from three $200/month contracts to one $1,200/month relationship and gain a structural position that makes it far easier to grow across the department over time. The trigger condition: you need two or three warm inbound users before making the department-level pitch. Going to a chair cold with nothing does not work. Going with “three of your faculty are already using this and a fourth wants in” opens a completely different conversation.
The timing that matters
Federal grant years do not align with the calendar. NSF grants often end in June or December; NIH grants follow an October 1 fiscal year start. In the two to three months before a grant year closes, PIs are actively looking for legitimate places to spend remaining budget — compute cycles, datasets, software subscriptions. If you are in conversation with a PI in April and their grant expires June 30, there is genuine urgency that did not exist in January. Grant end dates are often on the lab's website or the PI's CV.
Academic calendar rhythm matters too. The highest-decision-velocity windows are September through November and January through March, when semesters are in full swing and PIs have budget clarity. Summer slows dramatically. August is close to a dead zone — PIs are at conferences, students are finishing dissertations, nobody is signing contracts.
What actually kills research lab deals
Most deals that die in labs do not fail on price. They fail because the tool requires institutional IT approval that takes three months, or grad students do not trust it and refuse to adopt it, or data sovereignty is ambiguous.
Labs running unpublished experimental results — VASP calculations, GROMACS trajectories, LAMMPS simulation outputs — are acutely sensitive about where that data goes. The question “does your system train on our data?” is not paranoid. It is the right question.
If you are building on foundation model APIs (we are, and say so openly), state clearly in your privacy policy and in every proposal that submitted queries are not used for model training. Most labs assume the worst unless you correct them explicitly in writing. That single clarification closes more deals than any feature announcement would.
Deal-killers to address proactively
- Data sovereignty: state explicitly that you do not train on lab data
- IT approval: offer a pilot scope that avoids institutional IT entirely (local client, browser-based, no SSO requirements)
- Grad student adoption: ensure students can use the tool independently, without PI involvement in every session
- Student resistance: if students see the tool as surveillance, adoption fails; frame it as their institutional memory, not the PI's oversight tool
The referral cascade
Academic hiring is insular. The PI at University A was a postdoc under the PI at University B. They are on the same grant review panels. They know each other's students. A referral in this network has completely different conversion economics than cold outreach.
The implication: your first-customer strategy should be designed around referral cascade, not cold volume. Close one PI with credibility at a department — someone whose opinion other PIs respect — and ask explicitly for introductions. “Is there anyone in your department, or at an institution you collaborate with, who you think would immediately understand what we are building?” This question, asked right after a paying customer decides to subscribe, has a conversion rate that nothing else in the academic sales funnel comes close to matching.
Your first customer is not a revenue event. It is a network access event.
